When You've Done Everything Right and Nothing Converts
Short answer: when you've done everything right and nothing converts, the problem is usually one of four things: not enough new people are seeing you (you're posting to the same audience), your content sounds like everyone else's, your audience needs more time and more personal touchpoints than you're giving them, or you've spread yourself across too many things to give any of them a chance. Pull your numbers for the last 30 days, find the stage where people drop off, fix that one stage, and go back to one core offer with one core strategy for the next 30 days.
I hear this all the time. A founder works harder than ever for a year. Emails, posts, videos, the lot. And the response is so flat that the next year they can barely bring themselves to press send. "What if I send it and nobody opens it?"
If you've ever felt that, you're not on your own. You've done the courses. You've followed the strategy. You've shown up. And it still isn't converting. It's exhausting, and it chips away at your confidence in a way that's hard to explain to anyone outside business. So let's look at what's actually going on, step by step, because "do more" is almost never the answer.
This is part of my ultimate guide to making sales every single day. Work through the steps below in order and you'll know exactly which part of your sales process to fix first.
Step 1: Pull your numbers for the last 30 days
Before you change anything, write down five numbers:
- How many new people saw your content or found you (reach, new followers, new subscribers).
- How many people visited your opt-in or sales page.
- How many opted in to anything.
- How many opened your emails (as a percentage).
- How many bought.
Time: 30 minutes. Done when: you have five numbers on one page.
Step 2: Find the stage that's broken
Compare your numbers to these benchmarks. The first one that's well below is where you start.
| Stage | Benchmark | If you're below it, it's a... |
|---|---|---|
| New people finding you | growing month on month | visibility problem (Step 3) |
| Opt-in page | 40%+ of visitors opt in | messaging or offer problem (Step 4) |
| Email opens | 40 to 50% on funnel emails | trust and relevance problem (Step 4) |
| Opt-in to sale | 3% average, 10 to 12% on my launches | sales process problem (Steps 5 and 6) |
| Live attendees | 25% of live attendees vs 2.5% overall | show up problem (Step 6) |
Most of the time, when someone tells me they've done everything right, they've done everything right for their current audience. They just haven't got in front of enough new people. At a 3% conversion rate you need around 333 leads for 10 sales. If you're not sure how far off you are, read how many leads do I actually need?

Time: 15 minutes. Done when: you've circled one stage to fix first.

Step 3: If it's visibility, get in front of new people
You're promoting to the same audience again and again, and it's gone stale. The people who were going to buy have bought. Here's what to do:
- Choose a platform you actually enjoy. If you hate it, it shows. And think about how each platform finds people: on some you create content and drag people to it, on others the algorithm goes and finds your people for you, which is far better for reaching new audiences.
- Answer the questions people search for. Write down the top 20 questions your ideal clients ask and turn each one into content.
- Borrow audiences. I'm heavily focused on podcasts right now. In one day I sent around 20 voice notes to podcast hosts. Guest spots, collaborations and communities bring opportunities content alone never will.
I go deeper in you don't have a content problem, you have a visibility problem.
Time: one hour a day for a week. Done when: you've pitched at least 10 podcast hosts or group owners and written your top 20 questions.
Step 4: If people see you but don't engage, lead with you
Everyone is using AI to write their content now, and most of it says the same thing: here's your pain, here's the gain, buy my thing. Your audience has seen it a thousand times. What stands out now is you: your story, your values, your mission, why you do this work. You're a personal brand, and a lot of the time you are the reason people buy.
- More talking head video. People need to see and hear you to trust you, especially when they can't tell what's AI anymore.
- Mission led content alongside your educational, lead generation and promo content. Why does this matter? What changes in someone's life, and the lives around them, when they get this result?
And remember your ideal client is tired. Many have tried a lot already. The journey to buying can take months. People are trust buying now, not price buying. Silence isn't always rejection. Sometimes it's someone not ready yet.
Time: one hour. Done when: you've recorded one talking head video about why you do what you do and posted it.
Step 5: If people opt in but don't buy, make your teaching lead to your offer
If you run free workshops or masterclasses and nobody buys, check that what you teach leads to what you sell. I usually structure the teaching around three common mistakes or problems. When people hear them, they think "oh, that's me", which builds trust. Then I give them the what, and in the pitch I show the framework and how I support them through it. The mistakes should be the exact ones your offer solves. Otherwise you get great feedback and no sales. If this sounds familiar, read why is no one buying my offer?
Time: one hour. Done when: your next free training is built on three mistakes your offer fixes.
Step 6: Add personal touchpoints to your sales process
Personal forms of selling are pushing conversion rates up. Sending everyone through an email sequence and hoping is not. When someone opts in, look at their profile, engage with a few of their posts, and send a DM asking what they're hoping to get out of it. After a free training, ask for their biggest takeaway and whether they've thought about the next step. Before a live event, send a voice note. That's how you move people from silent to ready.
Time: 20 minutes a day. Done when: every engaged lead this week has had a personal message.
Keep the voice notes and personal DMs as yours. They're what builds trust. But if messages are slipping through the cracks, the Appointment Setter on Ascendia OS Pro replies to DMs, texts and website chats 24/7 and books calls, and the Email Marketer handles the nurture and follow up emails, so nobody goes cold while you're busy.
Step 7: Go back to the people who already said yes
Your past clients already trust you. Reach out with a genuine check in. Some will want more support, so have a next step ready. Others will tell you everything's going brilliantly, which is the perfect moment to ask for a testimonial about where they were before, where they are now and what changed. That testimonial helps convert the next person.
Time: one hour. Done when: every past client from the last 12 months has had a message.
Step 8: Cut back to one offer and one strategy for 30 days
When things aren't converting, the temptation is to add something new for quick income. Every new thing pulls focus from what you're trying to make work. Keep an ideas bank. Write the new idea down, then go back to one core offer and one core strategy until it's working. Give it 30 days, then pull the same five numbers and compare.

Time: one decision, then 30 days. Done when: you have one offer, one strategy and a date to re-check your numbers.
Worked example: reading the numbers
Example only, to show how the diagnosis works. A coach selling a $1,500 programme pulls her last 30 days:
| Number | Hers | Benchmark | Verdict |
|---|---|---|---|
| New followers | 35, flat for 6 months | growing | problem |
| Opt-in page visitors | 200 | ||
| Opt-ins | 92 (46%) | 40%+ | fine |
| Email opens | 44% | 40 to 50% | fine |
| Sales | 1 (about 1%) | 3% | below |
Her page and emails are doing their job. Two things are off: not enough new people (the same audience is seeing her offer again and again), and no personal touchpoints after opt-in. Her plan for 30 days: pitch 10 podcasts and two group owners (Step 3), DM every engaged opt-in (Step 6), and message her past clients (Step 7). She doesn't touch her offer, her page or her emails, because they're not the problem.
Copy and paste scripts
Copy and paste: voice note to a podcast host
Hi [name], I've been listening to [show] and loved your episode on [topic]. I help [who] get [result], and I think your listeners would get a lot from a conversation about [specific angle]. I've got a story about [one line story]. Would you be open to having me on?
Copy and paste: DM after someone opts in
Hey [name], I saw you grabbed [freebie], amazing! What are you hoping to get out of it?
[A few days later] How did you get on? What was your biggest takeaway?
Copy and paste: past client check in
Hey [name], I was thinking about you today! How are you doing since we worked together? I'd love to hear what's happened with [their goal].
[If they're thriving] That is brilliant. Would you be up for sharing a short testimonial? Just where you were before, where you are now and what changed.
[If they want more] I'd love to help with that. Here's what the next step looks like: [offer].
Copy and paste: mission post
The reason I do this work: [personal story in two or three sentences].
When [who] gets [result], it's not just [surface result]. It's [what changes in their life and the lives around them].
That's why I [what you do]. If that's what you want too, [call to action].
Common mistakes
- Mistake: Changing everything at once. Fix: fix one stage, then measure.
- Mistake: Measuring your worth by the response. Fix: ask what happens if I don't show up. Who doesn't get helped? Make it impact led, not response led.
- Mistake: Adding another offer to fix it. Fix: one core offer, one core strategy, ideas bank for the rest.
- Mistake: Content that sounds like AI wrote it. Fix: more of you: video, story, mission.
- Mistake: Relying on email alone. Fix: add DMs, voice notes and conversations.

- Circle the first stage below benchmark.
- Write your answer to: what happens if I don't show up this week?
This week
- Record one talking head video about why you do this work.
- Pitch 10 podcast hosts or group owners.
- Message every past client from the last 12 months.
- DM every engaged opt-in.
Next 30 days

- Build your next free training on three mistakes your offer fixes.
- Re-check the same five numbers on day 30 and compare.
When you've done everything right and nothing converts, it rarely means your offer is rubbish or that you're not good enough. It usually means you need more new eyes, more of you in your content, more personal touchpoints and fewer things on your plate. Do not panic. Look at the numbers, fix the stage that's broken and give it time to work.

Frequently asked questions
Why is nothing converting in my business?
Usually it's one of four things: not enough new people seeing you, content that sounds like everyone else's, too few personal touchpoints for an audience that needs time, or too many offers and strategies at once. Your numbers will tell you which.
How do I know if it's a visibility problem or a conversion problem?
If very few new people are finding you, it's visibility. If plenty of people opt in but don't buy, it's conversion: your offer, messaging or sales process.
What is a good conversion rate for coaches?
Around 3% of opt-ins buying is average. My own launches convert at 10 to 12%. Live attendees convert around 25% compared with 2.5% overall, so getting people to show up matters.
Should I launch a new offer if my current one isn't selling?
Usually not. Every new offer pulls focus from the one you're trying to make work. Fix the stage that's broken first, and keep new ideas in an ideas bank.
How long should I give a strategy before changing it?
At least 30 days of consistent action, then compare the same numbers. Change one stage at a time so you know what made the difference.
